The Pattern

Deflection is not resolution.

Customer-facing automation projects often begin with a deflection goal: reduce ticket volume, reduce handle time, increase self-service rate. These are activity metrics, not outcome metrics. When deflection is the design criteria, automation is built to stop contacts from reaching humans. The contacts that are stopped are frequently the ones customers had the most urgency around. The contacts that reach humans are the ones the automation could not handle, and they arrive without context.

Disconnected from Drivers

Automation is measured against ticket deflection rate. Customer satisfaction, retention, and resolution rate are tracked separately and rarely connected to the automation decisions that affect them. A declining CSAT score does not appear in the dashboard that shows deflection rate trending upward.

Fragmented Processes

Support, success, and account management operate as separate teams with separate tools and no mapped handoffs between them. Customers experience the gaps. A ticket closed by support that required account management follow-up falls through because the handoff was never defined as a step.

Invisible Execution

Chatbots and self-service tools are deployed with no monitoring of unresolved sessions, abandoned flows, or escalation failure rates. The automation looks like it is working until a customer complains loudly enough. By then, the pattern has been running for months.

That mapping surfaces where the real resolution steps occur, where handoffs between support and success or account management create delays, and where automation is stopping contacts that need human judgment. Contacts are classified by resolution complexity before automation is designed. Low-complexity, deterministic contacts are candidates for automation. Judgment-dependent contacts are evaluated for the Preserve path.

Every automated contact flow has an explicit escalation path defined in advance, not discovered when automation fails. Escalation includes context transfer so the human receiving the contact has the full interaction history.
