Most automation budgets are spent before anyone has answered the most important question: are these processes ready to be automated? Not "could they technically be automated" but "should they be, and which ones first." The Process Readiness Score is the quantitative tool that answers it.

A Process Readiness engagement scores each candidate process across five dimensions, classifies it into one of the Four Paths, and produces a ranked portfolio with explicit reasoning for each call. The output is a working document, not a presentation. It tells you what to automate, what to redesign first, what to instrument, and what to leave alone.

The engagement is intentionally focused. Three to six weeks. One scored portfolio. One set of decisions you can act on or build a deeper engagement from.

The five dimensions of Process Readiness

Every candidate process is scored across these five dimensions on a one-to-five scale. The composite score determines which of the Four Paths applies. The dimensions are weighted to reflect the realities of mid-market operations, not theoretical readiness.

Rule Clarity

What it measures. Are the rules governing this process documented and consistent, or do they live in someone's head? Rule clarity has a 0.87 correlation with automation success in our practice. The strongest single predictor.

Processes that score high have written rules, exception cases mapped, and decisions that an outside reviewer could replicate. Processes that score low rely on tribal knowledge, undocumented exceptions, and judgment that nobody has formalized.

Driver Connection

What it measures. Does this process tie directly to a measurable business outcome? Revenue, margin, cycle time, or utilization. If we cannot connect the process to a driver, automation cannot prove its worth.

High-scoring processes have an explicit owner, an explicit driver, and a defensible metric. Low-scoring processes are ones nobody can articulate the business case for, even though everyone agrees they should be automated.

Process Stability

What it measures. How consistent is execution day to day, week to week? High variation is the enemy of any automation. Bots and agents both break when the process they were built for changes underneath them.

Stable processes have predictable inputs, deterministic flow, and exception cases that follow known patterns. Volatile processes have unpredictable inputs, frequent rule changes, and exception handling that depends on who happens to be on shift.

Data Integrity

What it measures. Is the data feeding this process reliable? 59 percent of organizations don't measure data quality at all. Automation propagates data errors at machine speed. Inputs must be trusted before automation can run on top of them.

High-scoring processes have clean inputs, validated source systems, and known error rates. Low-scoring processes have noisy data, manual reconciliation as a hidden step, and quiet workarounds that operations has stopped flagging.

Human Dependency

What it measures. Is this process deterministic, or does it require judgment, interpretation, or relationship? Some processes look automatable until you map the exception cases. The exceptions are where the value lives.

High-scoring processes for automation candidacy are deterministic and rule-based. Low-scoring processes require human judgment by design and should remain human work. The score does not say "can be automated." It says "should be."

How readiness scores map to the Four Paths

The composite score across all five dimensions falls into one of four readiness bands. Each band corresponds to one of the Four Paths in the methodology. The mapping is deterministic, which is what makes Process Readiness defensible to a CFO and reproducible across the portfolio.

Process Readiness is a structured assessment of how ready a given process is for automation. It scores each candidate across five dimensions, classifies it into one of the Four Paths, and produces a sequenced recommendation. The Process Readiness Score is core methodology IP. It is the quantitative tool inside Stage 3 of the PFA Loop.

In a Process Readiness engagement, this assessment becomes the entire deliverable. It can stand alone as a complete piece of work, or it can be the foundation for a deeper engagement.

A process audit produces findings. A business analysis produces recommendations. Process Readiness produces classified decisions tied to a defensible methodology. Each candidate is scored quantitatively, classified deterministically, and connected explicitly to a business driver.

The structural difference matters because automation decisions involve money. A finding can be ignored. A recommendation can be debated. A classification with reproducible scoring logic is what survives executive scrutiny and finance review.

Three to six weeks for most mid-market engagements, depending on the size of the candidate portfolio and the complexity of the operational discovery. Engagements covering five to ten candidates run three to four weeks. Larger portfolios run longer.

The engagement is intentionally bounded. We do not scope-creep into implementation work. If the assessment finds that further engagement is warranted, that becomes a separate proposal with its own scope and timeline.

No. The engagement is designed to stand alone. Many clients use the assessment as a complete deliverable and execute on the results internally or with a different partner. The deliverables are written to enable that.

That said, if the assessment finds that deeper engagement would be valuable, we can scope one. The assessment is the starting point, not the contract.

That is a legitimate finding. Some organizations are not ready for automation in any meaningful way and would waste budget pursuing it. The honest output of the methodology, in that case, is to recommend process and governance work first. Automation comes later, when the foundation supports it.

We have produced this exact assessment more than once. The board reaction has consistently been that the discipline of saying "not yet" was what built credibility for the strategy that came after. An assessment that cannot say "not yet" is not Process Readiness. It is vendor enablement.
